Build the scope before work starts
Create categories for the work you expect: roof, kitchen, plumbing, electrical and other trades. Use contractor quotes and local supplier prices to replace the estimator’s sample assumptions. Allocate contingency deliberately instead of hiding it in every line.
Compare three different numbers
For a $12,000 kitchen budget, $7,500 in approved invoices is actual spending. A remaining $3,000 cabinet order is an open commitment. Together they leave $1,500 unallocated. When you approve the cabinet invoice, reduce the open commitment by the same amount to avoid counting it twice.
Keep a receipt trail
